As lean thinking reminds us, much of this effort is\u00a0<strong>muda<\/strong>\u00a0\u2013 <strong>non\u2013value-adding activity<\/strong> done simply because \u201cthat\u2019s how it\u2019s always been done.\u201d<\/p>\n\n\n\n<p>Most ERP projects still begin with a review of the \u201ccore processes\u201d: procurement, sales, production, maintenance, and finance \u2014 as if starting from a blank slate, even when the same system has been in use for years.<\/p>\n\n\n\n<p>Often, the goal is simply to replicate old ways of working in a new system. So <strong>why do we spend months defining requirements<\/strong> that <strong>don\u2019t create new value but only enable basic operations?<\/strong><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Bridge-Building Mindset<\/h3>\n\n\n\n<p>A modern ERP project should be a&nbsp;<strong>bridge from the present to the future<\/strong>, not an excavation of the past.<br>It\u2019s not about documenting how things work today, but about shaping the business needs of tomorrow \u2014 and enabling teams to model, test, and implement solutions with agility.<\/p>\n\n\n\n<p>In a&nbsp;<strong>top-down definition<\/strong>, the first step is to decide:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>What needs to change and why<\/li>\n\n\n\n<li>Where new value should be created<\/li>\n\n\n\n<li>Which parts of the ERP can remain as they are<\/li>\n\n\n\n<li>How the needs can be expressed as\u00a0<strong>business capabilities<\/strong><\/li>\n<\/ol>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Note: These definitions could be done even before the ERP project starts, providing a sharper and more controlled scope for the vendor selection and planning phases.<\/p>\n<\/blockquote>\n\n\n\n<p>Only after that should the focus shift to\u00a0<strong>how automation, AI, and new capabilities<\/strong>\u00a0can support the future operating model. That\u2019s how new value is created \u2014 not just a system upgrade.<br>At the same time, other value-creating solutions around the ERP can be identified and integrated into the overall ecosystem.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h3 class=\"wp-block-heading\">The Next-Generation ERP Project Team<\/h3>\n\n\n\n<p>The ERP project of the future requires a new team structure.<br>What if the traditional process teams \u2014 \u201csales,\u201d \u201cfinance,\u201d \u201cproduction,\u201d and \u201clogistics\u201d \u2014 were replaced by&nbsp;<strong>value- and capability-driven teams<\/strong>?<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Customer Value Teams<\/strong>\u00a0\u2013 focus on how customer value is created and enhanced<\/li>\n\n\n\n<li><strong>Profitability Teams<\/strong>\u00a0\u2013 optimize the cost\u2013value balance<\/li>\n\n\n\n<li><strong>Delivery Capability Teams<\/strong>\u00a0\u2013 ensure value realization throughout the supply chain<\/li>\n\n\n\n<li><strong>Resource Capability Teams<\/strong>\u00a0\u2013 develop production and delivery resources<\/li>\n\n\n\n<li><strong>Sustainability Teams<\/strong>\u00a0\u2013 embed responsibility and sustainability into value creation<\/li>\n<\/ul>\n\n\n\n<p>These teams should identify future value-creating opportunities and build the stable, \u201cas-is\u201d parts quickly to the point where they can be verified and communicated clearly.<br>Technically, start from the areas that will remain unchanged \u2014 and in the \u201cdefinition phase,\u201d focus on designing solutions for the areas where new value can be generated.<\/p>\n\n\n\n<p>This way, the project focuses on\u00a0<strong>how the company creates more value<\/strong>, not how to replicate old processes in a new system. Investments and effort go toward creating additional value \u2014 not merely completing an MVP-type implementation.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h3 class=\"wp-block-heading\">In Summary<\/h3>\n\n\n\n<p>ERP projects get stuck because understanding is sought in the wrong place \u2014 in the system, not in the business and its future needs.<\/p>\n\n\n\n<p><strong>When the order is reversed, and the bridge is built\u00a0from future goals backward, value starts emerging immediately from go-live \u2014 not years after the project ends.<\/strong><\/p>\n\n\n\n<p><\/p>\n\n\n\n<p><br><\/p>\n","protected":false},"excerpt":{"rendered":"<p>The &#8220;definition&#8221; phase of ERP projects has become stuck in old patterns \u2014 repeating the same steps without asking whether this work still creates value.
